Building Rufus HQ: A Client Portal That Actually Works

How a web agency built the CRM they always wanted but could never find.

As a web design, development and digital marketing agency, we've spent years juggling Monday, ClickUp, Notion and a dozen other tools to manage client projects. Every platform solved part of the problem, but none of them truly reflected how agencies operate.

Eventually, we stopped looking for the perfect solution and decided to build our own.

Rufus HQ started as a simple idea: one place where clients can see their projects, submit briefs and know exactly what's happening, without the noise and complexity of a generic project management tool. What it became is something rather more interesting.

The Problem With Every Of The Shelf CRM

Every tool we tried had the same fundamental flaw. They're built for one type of client relationship: you, your team and your client. Simple. Clean. Wrong.

At least, wrong for an agency like ours.

Whether you're a web design agency, SEO agency, digital marketing consultancy or development partner, the reality is often far more complicated. The company paying the invoice isn't always the company the work is actually being delivered for.

We work with direct clients. We work with agencies who have their own clients. We work with business groups that operate multiple brands and trading entities. No tool handled this properly. You either ended up creating workarounds, duplicating companies, or simply giving up and relying on email.

The Agency Problem

The breakthrough moment came when we defined what we now call the <strong>Primary Client / Sub Client</strong> model.

When we work with a large agency, they are our client. They brief us, approve the work and pay the invoices. However, the work itself is often carried out for one or more of their clients.

Every task, project, brief and report needs to answer two simple questions:

  1. Who are we billing?

  2. Who is the work actually for?

Once we defined that relationship properly, everything else fell into place.

The data model became cleaner. Reporting became easier. The user experience improved dramatically. Most importantly, it reflected how agencies actually work in the real world.

It sounds obvious now, but we've yet to find an off-the-shelf CRM or project management platform that handles this scenario properly. Plus they are expensive!

What It Does

Rufus HQ is a Next.js application. At its core, it's a client portal and agency CRM designed specifically around the services we deliver every day.

Clients receive a secure dashboard where they can view active projects, review completed work, submit new briefs, access SEO reports, track maintenance requests and communicate directly with the team.

From our side, we gain complete visibility across every client relationship, website project, hosting package, SEO campaign and support request.

Every feature exists because we needed it ourselves. There are no unnecessary modules, no bloated enterprise functionality and no features designed purely for marketing brochures.

It sounds mundane, but getting it right took a surprising amount of thought.

Most systems solve permissions by creating completely different interfaces for administrators, clients and partners. The result is usually confusion, duplicated development effort and endless support questions.

We took a different approach.

Administrators see every task across every client in a single view, filterable by client, sub-client, service type, status, priority and assignee.

Clients see exactly the same interface. The same columns. The same filters. The same sorting. The only difference is that they can only see their own work.

Agencies can view tasks across all of their sub-clients, complete with filtering options that make sense for how they manage their accounts.

One component. Three contexts. Zero compromise.

The result is a consistent user experience across the entire platform while keeping permissions simple and secure.

Unlike generic CRM software, Rufus HQ understands the services we actually deliver.

We're now officially in BETA onboarding live clients and refining the platform based on real-world feedback. Every week we uncover another process that can be simplified, automated or improved.

What started as an internal tool is becoming something much bigger. We've discovered that almost every agency we speak to faces the same challenge when managing clients, sub-clients and reporting structures.

The more conversations we have, the more we realise this isn't just our problem. It's an industry problem.

For now, Rufus HQ remains a core part of how we deliver projects at Rufus Design. Whether it eventually becomes a standalone product remains to be seen.

What we do know is that after years of trying to force our workflow into somebody else's software, we finally have a platform that works the way we do.

And that's made a bigger difference than we ever expected.
